Intuitive logics is the most widely used family of scenario-planning methods, in which a small set of internally consistent, plausible stories about the future is constructed deductively from a few critical uncertainties. Rooted in the practice pioneered at SRI International and at Royal Dutch Shell in the 1970s, and codified for strategic thinking by Paul Schoemaker in his 1995 Sloan Management Review article, the approach asks a planning team to identify the driving forces shaping a focal decision, rank them by how much they matter and how uncertain they are, and select two critical uncertainties that become the orthogonal axes of a two-by-two matrix. The four quadrants define four contrasting but coherent futures, each developed into a narrative. The aim is not to predict but to stretch managers' mental models and to stress-test strategy against a manageable spread of qualitatively different worlds.

When to use it

Use intuitive logics scenario planning when an organisation faces deep, irreducible uncertainty about its environment and needs to test the robustness of strategy against several qualitatively different futures rather than bet on a single forecast. It suits medium- to long-term strategic questions where the key uncertainties are recognisable and can be debated by knowledgeable participants, and where the goal is to challenge prevailing assumptions, broaden the range of considered futures, and build shared understanding among decision-makers. It is well suited to facilitated workshops with cross-functional teams. It is less appropriate when reliable quantitative forecasts already exist, when the decision is short-term and operational, or when stakeholders require numerical probabilities — in those cases probabilistic or model-based methods are better, and intuitive logics is sometimes faulted for not quantifying scenario likelihoods.

Why exactly two axes and four scenarios?

The two-by-two structure is a deliberate trade-off between richness and tractability. Two critical uncertainties yield four combinations, which is enough to capture genuinely different futures while remaining few enough for a team to develop and remember. Using more axes would multiply scenarios beyond what people can meaningfully work with, while using one would not capture the interaction between uncertainties. Selecting the two most pivotal and independent uncertainties concentrates the analysis on the doubts that matter most, which is why intuitive logics is built around the four-quadrant matrix.

How does intuitive logics differ from probabilistic scenario methods?

Intuitive logics is a deductive, qualitative method: it builds a small set of internally consistent narratives from chosen uncertainties and deliberately does not assign probabilities, since its purpose is to stretch thinking and test robustness rather than to forecast. Probabilistic methods such as cross-impact analysis or SMIC Prob-Expert instead elicit likelihoods and compute the probabilities of scenario combinations. The intuitive-logics view is that putting numbers on deeply uncertain futures can create false confidence, whereas critics value the discipline probabilities bring; in practice the approaches are sometimes combined.

What makes a good critical uncertainty for an axis?

A good axis uncertainty is high-impact, genuinely uncertain, and reasonably independent of the other axis. High impact ensures the scenarios it generates matter to the decision; genuine uncertainty ensures the futures actually differ rather than collapsing onto a predetermined trend; and independence ensures the four quadrants are distinct and plausible rather than redundant. It also helps if the uncertainty can be expressed as two clear, contrasting poles. Forces that are important but predictable belong instead among the predetermined elements common to every scenario.
