Rich Picture

Rich Pictures (Soft Systems) · Also known as: Rich Picture Diagram, Soft Systems Picture, Situation Summary Diagram, Zengin Resim

A Rich Picture is a free-form, annotated drawing used in the early exploratory stage of Soft Systems Methodology to represent the full complexity of a problematic situation. Developed by Peter Checkland at Lancaster University, it captures people, roles, concerns, processes, conflicts, and environmental factors in a single visual canvas. It is used primarily by systems analysts, organizational consultants, and action researchers who need to surface multiple stakeholder perspectives before imposing any formal structure on a messy, ill-defined problem.

When to use it

Rich Pictures are most appropriate at the very beginning of an inquiry into a complex, socially contested, or politically sensitive situation where the problem itself is not yet well defined. They assume that multiple legitimate worldviews coexist and that surfacing them is necessary before any intervention. They work best in participatory workshops with diverse stakeholders. Rich Pictures are not suitable when the problem is already well-structured, when quantitative precision is required, or when time constraints prohibit exploratory dialogue. Alternatives include cognitive mapping for individual mental models or causal loop diagrams when system dynamics are the primary concern.

Strengths
  • Captures social and political complexity that formal models typically exclude
  • Requires no prior technical training, making it accessible to all stakeholder groups
  • Encourages creative, non-linear thinking and surfaces tacit assumptions
  • Serves as a durable boundary object for cross-disciplinary communication
Limitations
  • Highly subjective — different facilitators will produce substantially different pictures from the same situation
  • Provides no formal mechanism for moving from the picture to an action plan
  • Can become overloaded and unreadable when the situation involves very many actors
  • Difficult to validate or replicate in the way that quantitative methods can be

Does a Rich Picture need to follow a specific notation or symbol set?

No formal notation is prescribed. Checkland deliberately kept Rich Pictures free-form so that participants are not constrained by a technical language. Common conventions — crossed swords for conflict, thought bubbles for concerns, stick figures for actors — have emerged through practice, but any visual idiom that communicates meaning to the group is acceptable. The informality is a feature, not a deficiency.

How does a Rich Picture differ from a stakeholder map or a mind map?

A stakeholder map typically focuses on power and interest relationships between actors, while a mind map organizes concepts hierarchically around a central idea. A Rich Picture is broader: it combines actors, processes, environmental factors, conflicts, and concerns in a single canvas without imposing hierarchy or restricting content to relationships alone. It deliberately includes subjective and political elements that other diagrams usually omit.

Can Rich Pictures be used outside of the full Soft Systems Methodology?

Yes, and this is common in practice. Many analysts use Rich Pictures as a standalone scoping tool at the start of a project — to build shared situational awareness — without continuing through all SSM stages. When used this way they still provide value as a participatory sense-making device, though the full analytical power of SSM, including conceptual model building and comparison, is not realized.
