BCG Growth-Share Matrix

The BCG growth-share matrix is a portfolio-analysis tool that classifies a diversified company's business units on two axes — the growth rate of their market and their market share relative to the largest competitor — and uses that classification to guide cash allocation across the portfolio. Devised by Bruce Henderson at the Boston Consulting Group around 1970, it rests on two ideas BCG had developed: that cash generation rises with relative market share (via the experience curve) and that cash consumption rises with market growth. The familiar four-quadrant scheme — stars, cash cows, question marks (problem children), and dogs — was popularized and operationalized by Barry Hedley's 1977 Long Range Planning article, while Hax and Majluf's 1983 Interfaces paper subjected the matrix to critical analysis and refinement. It became the archetypal corporate portfolio framework of the 1970s and 1980s.

When to use it
Use the BCG growth-share matrix as a first-cut tool for diagnosing a diversified company's portfolio and framing discussions about where to invest, hold, harvest, or divest. It is most appropriate when business units operate in distinct markets with measurable growth and share, when the experience-curve premise plausibly links share to cost advantage, and when the central question is the internal allocation of cash. It works well as a communication device with senior leadership. It is less suitable when market definition is ambiguous, when growth and relative share are weak proxies for cash needs and cost position in the industry, or when richer multifactor assessment is required — in which case the GE-McKinsey matrix is a fuller alternative. Hax and Majluf caution against using it as a mechanical decision rule rather than a diagnostic aid.

Why is relative market share, not absolute share, used on the horizontal axis?
Because the matrix uses share as a proxy for cost position via the experience curve, and what matters for relative cost is how much cumulative volume a firm has produced compared with its strongest rival, not its absolute share. Relative market share — the firm's share divided by the largest competitor's share — captures whether the firm is the cost leader. A relative share above one means market leadership and a presumed cost and cash-generation advantage; absolute share alone would not reveal the competitive gap that drives the matrix's logic.
Should a company always divest its dogs?
No, and Hax and Majluf warn against this mechanical reading. A 'dog' is a low-growth, low-share business, but it can still be cash-positive, serve a defensible niche, support other units, or be cheap to run. The matrix flags dogs as unlikely to repay heavy investment, not as automatic divestitures. The right decision depends on the unit's actual cash flow, its strategic links to the rest of the portfolio, and exit costs — the quadrant is a prompt for analysis, not a verdict.
What is the matrix's biggest weakness?
Its extreme parsimony. Business attractiveness is reduced to market growth and competitive strength to relative share, which omits profitability differences, competitive intensity, barriers, and many other factors, and the share-cost link depends on experience-curve effects that vary by industry. It is also acutely sensitive to how the market is defined, since that fixes both axes. These limitations motivated multifactor portfolio tools like the GE-McKinsey nine-box matrix, which assess attractiveness and strength on composite indices rather than single proxies.
